When routine decisions were being escalated because no system carried the context
An organisation where daily operating decisions reached leadership not because they were difficult, but because nothing else could take them safely.

What this record can and cannot claim
Field observation. Adoption and escalation behaviour were observed directly; no independent measurement of decision quality is held.
The question
Which decisions are escalated because they require judgement, and which are escalated because the system cannot be trusted to hold the context?
The context
Hundreds of daily operating decisions, a leadership group spending attention on decisions that did not appear to need it, and teams reluctant to decide without cover.
What entered the situation
Decisions were separated into routine, escalated and judgement classes, and each class was paired with the context required to take it. Automated support was introduced inside the routine class first, with review and override kept explicit.
What became visible
Escalation reduced in the routine class where people trusted the context they were shown. Where trust was absent, the escalation behaviour continued even though the capability existed.
What emerged
Mixed. Routine decisions were observed to move faster and more consistently in some areas; in others the earlier escalation pattern returned once attention moved elsewhere.
What it cost
Faster routine decisions came with a new dependency and a new review obligation that the organisation had not previously carried.
What it changed in our understanding
Delegating a decision to a system does not by itself move the decision. What moved was the willingness to accept the system's reading — which is a psychological and organisational condition, not a technical one.
Still open
Whether accountability for automated decisions is genuinely understood by the people who now depend on them, and what happens to that trust after a visible error.
One situation is one environment answering one question. What recurs across situations is read at the Evidence level, and the questions themselves belong to Research.

The three lenses
Psychology — how people perceive, decide and behave. Technology — what the system makes possible or constrains. Organisations — what conditions shape action. Outcomes emerge from their interaction.
Research — the questions underneath the work
Collaborative investigation with organisations, universities, practitioners and the people a question affects. Commissioned research is disclosed as such.
Beyond — questions Cralgo carries on its own account
Beyond describes the origin of a question: one Cralgo carries independently, or around a public-purpose context.
