Decisions nobody had made were described as the most expensive ones

In closed sessions, founders spoke less about hard decisions and more about the ones left open, and what those cost while open.

What was being observed

Psychology × Organisations

Context

Private roundtable sessions under confidentiality. Nothing identifying a participant or their business is recorded here.

The context is part of the observation. Environments are described at setting level only.

Observed

The recurring subject was not difficult decisions but suspended ones — questions that stayed open across weeks while work continued around them. Founders described teams building against assumptions that had never been confirmed, and rework when the decision eventually landed. Several said they had begun writing down who could close which class of decision, without having been advised to.

One possible reading

One possible reading is that the visible cost of an open decision is rework downstream, which appears as delivery noise rather than as a decision problem, and so is rarely attributed correctly. This is inference from what founders reported, not something we measured.

A reading is not the observation. This note describes one environment and does not establish what organisations in general do.

Still open

Whether writing down decision ownership actually reduced the rework, whether it held once it met a contested decision, and how much of this is specific to founder-led businesses.

Question this sharpens

How long is a decision allowed to stay open before the work built around it becomes the real cost?

Basis

Direct observation in this environment, recorded by the Cralgo team present. Qualitative and unmeasured.

Founding

Cralgo was founded in 2025 by Anil Kabir Kumar. Legal entity: Cralgo Innovations (OPC) Private Limited, incorporated 27 June 2025.

The three lenses

Psychology — how people perceive, decide and behave. Technology — what the system makes possible or constrains. Organisations — what conditions shape action. Outcomes emerge from their interaction.

Research — the questions underneath the work

Collaborative investigation with organisations, universities, practitioners and the people a question affects. Commissioned research is disclosed as such.

Beyond — questions Cralgo carries on its own account

Beyond describes the origin of a question: one Cralgo carries independently, or around a public-purpose context.

Working together — the belief behind all of it

Listening before concluding, room for different perspectives, useful disagreement, and evidence that still matters.
